Guiding Principles Development for a History‑Based Nonprofit Organization

Introduction

A historic nonprofit responsible for one of the region’s iconic heritage properties had reached a pivotal moment. Despite strong community interest and a dedicated team, the organization lacked the Guiding Principles needed to unify leadership and support future growth. 

This engagement aimed to align the Board and staff around clear Mission, Vision, Values, and Purpose statements to anchor upcoming strategic planning. While the property’s story was well established, the organization needed clarity and consensus to guide decisions about operations, investments, and long-term stewardship.

The Challenge

The organization was managing complex, competing demands that made alignment difficult. As they approached a major strategic planning effort, several structural and stakeholder challenges surfaced that required careful attention.

Our Approach

To build this foundation, we followed a structured, multi-phase approach designed to gather insights, align stakeholders, and guide productive board dialogue.

1. Define Success

We met with the Board of Trustees to clarify what successful Guiding Principles development would look like—clear Mission, Vision, Values, and Purpose, and shared alignment for the upcoming strategic planning process.

2. Research & Discovery

Conducted historical research, reviewed all stakeholder survey responses, and developed a comprehensive understanding of organizational context.

3. Interviews

Held structured interviews with leadership, staff, board members, and external stakeholders to gather expectations, concerns, and hopes for the organization’s future.

4. Synthesis & Retreat Preparation

Consolidated findings into themes and drafted initial Mission, Vision, Values, and Purpose statements, accompanied by a detailed agenda for the board retreat.

5. Facilitated Board Retreat

Led a collaborative 3–4 hour working session with staff and the Board of Directors to refine guiding principles and strengthen alignment.

6. Final Deliverables

Delivered finalized Guiding Principles, a comprehensive insight report, and a presentation deck summarizing research and recommendations.
